Retail media: when paying for shelf space in someone else's shop pays off
Sponsored placements inside e-shops convert better than search and cost more. Three conditions that all have to hold at once.
Retail media is advertising inside someone else’s shop — a sponsored slot in a category listing, space next to internal search, a recommendation beside a competing product. The channel is growing fast and sells easily. That does not mean it pays off for everyone who can afford it.
Why it cannot be compared with search
In a search engine you reach someone still deciding whether to buy at all. In a shop you reach someone whose wallet is already open, choosing between brands. The conversion rate is therefore much higher — and so is the cost per click.
Only one measure makes sense: cost per order, not cost per click. Compare the first number and you will conclude retail media is expensive, then lose the channel that may be earning you the most.
Three conditions that must hold together
The product is in stock. A sponsored slot on an unavailable item is paid frustration. It sounds obvious, and it is still the most common way budget disappears here.
You have competition in the category. If you are the only supplier, you are paying for a position you would get for free.
The margin carries commission and advertising at once. On retail media you pay the platform twice. Do that arithmetic before anyone signs.
What to ask before signing
What performance data do you get, and in what detail — without it a campaign is not managed, only funded. Can your own brand queries be excluded, so you do not pay for people already looking for you by name? And what happens to the budget the moment stock runs out?
The answers differ enough between platforms that the same amount of money can behave completely differently.
Before you switch it on
Retail media is judged against what would have sold without it. Skip that comparison and you have bought a handsome report about orders you would have had anyway. The cheapest way to find out is to switch the campaign off for two weeks and watch what happens to total sales on that platform.
